Batch Picking, Wave Picking, and Zone Picking Explained

What are batch picking, wave picking, and zone picking? Discover the differences between these picking methods and which one best fits your warehouse.

Picking methods: why it matters

The way you collect orders in your warehouse has a direct impact on the speed, accuracy, and cost of your fulfillment. There are several picking methods, each with its own advantages and disadvantages. The right choice depends on your order volume, warehouse size, and product assortment.

Discrete order picking (single order picking)

With discrete order picking, one order is collected at a time. The employee walks through the warehouse, picks all the products for that single order, and completes it before starting the next one.

  • Advantage: Simple, little chance of mixing up orders.
  • Disadvantage: A lot of walking time, especially if products are spread throughout the warehouse.
  • Suitable for: Warehouses with low order volume or large, complex orders.

Batch picking (group picking)

With batch picking, an employee collects products for multiple orders at once in a single round through the warehouse. The products are then sorted per order afterwards.

  • Advantage: Less walking time because the same location is only visited once for multiple orders.
  • Disadvantage: A sorting step is needed after picking. Risk of mix-ups if the sorting is not done carefully.
  • Suitable for: Warehouses with many orders that contain overlapping products.

Zone picking

With zone picking, the warehouse is divided into zones. Each employee is responsible for picking in one zone. Orders are passed from zone to zone until all products have been collected.

  • Advantage: Employees know their zone well, short walking distances, highly scalable.
  • Disadvantage: Coordination needed between zones. Risk of waiting times if a zone is overloaded.
  • Suitable for: Larger warehouses with many employees and a broad product assortment.

Wave picking

Wave picking combines elements of batch and zone picking. Orders are bundled into "waves" — groups that are released at a fixed time. Within a wave, employees can work per zone or per batch.

  • Advantage: Good control over timing and resources. Suitable for warehouses with fixed shipping times.
  • Disadvantage: More complex to plan and coordinate.
  • Suitable for: Warehouses with fixed shipping cutoff times and high order volume.

Cluster picking

With cluster picking, an employee picks multiple orders at once, but sorts the products into separate bins on a picking cart during picking. Each bin represents an order.

  • Advantage: Combines the efficiency of batch picking with immediate sorting.
  • Disadvantage: Limited by the number of bins on the cart.
  • Suitable for: Warehouses with small to medium-sized orders and a limited number of items per order.

Which method fits your operation?

There is no universal "best" picking method. The right choice depends on a number of factors:

  • Order volume: High volume benefits more from batch or wave picking.
  • Items per order: Few items per order makes batch picking more effective.
  • Warehouse size: Large warehouses benefit from zone picking.
  • Staffing levels: Many employees makes zone picking more attractive.
  • Shipping schedule: Fixed shipping times work well with wave picking.
