Seasonal Peaks in the Warehouse — How to Pick Error-Free Through the Rush
Black Friday, the holiday season: seasonal peaks expose the weaknesses in your picking process. Learn how to prepare your warehouse for the rush without extra errors.
Why seasonal peaks put your warehouse to the test
The pattern is familiar. For weeks, your warehouse processes 100 orders a day without any problems. Then Black Friday arrives. Or the Christmas season. Or the spring season if you're in garden products. Suddenly it's 300. Or 500.
And then things go wrong:
- Picking errors triple
- Lead times skyrocket
- Temporary staff don't know the warehouse
- Returns peak along with the orders
- Customer service gets flooded with complaints
The frustrating part? The peak is predictable. You know it's coming. Yet every year it feels like a surprise all over again.
The three biggest challenges during seasonal peaks
1. Temporary staff without experience
This is by far the biggest risk factor. Your permanent team knows the warehouse, the products, the exceptions. Seasonal workers don't. In a short time, they have to learn where products are located, how the system works, and what the procedures are.
With paper pick lists this means: long onboarding periods, more errors, and constant questions to experienced colleagues who are under pressure themselves.
2. More orders, same warehouse
The number of orders multiplies, but your warehouse doesn't get any bigger. Aisles get busier, popular products run out faster, and the chance of errors rises with every extra employee working in the same zones at the same time.
3. Inventory surprises
Products that normally last for weeks are now gone within days. Without real-time inventory management, you discover shortages at the worst possible moment: when an employee is standing in front of an empty shelf with an order in hand.
How companies survive their peak with OrderPiQR
The best example is Kerstdiner.nl. This company processes the vast majority of its annual revenue in a few weeks around Christmas. During that period, 18,432 picks are processed — with temporary staff who don't know the warehouse.
The result with OrderPiQR: 84% fewer picking errors. From 25 errors down to 4, despite the extreme rush.
How? Through three principles that make any peak period manageable:
Principle 1: Let the system guide, not the colleague
In a traditional warehouse, a new employee depends on colleagues. "Where are the red napkins?" "Is this the right product?" During busy periods, nobody has time to answer questions.
With order picking software, the employee is guided step by step by the system. Each pick shows the exact location, the right product, and the required quantity. The employee follows the instructions on the screen — no experience needed.
Principle 2: Verify every pick automatically
Busyness leads to haste. Haste leads to errors. This is a law of nature in warehouses. But barcode scanning catches these errors before they leave the warehouse.
The employee scans the product. Doesn't match? Immediate warning. No discussion, no interpretation, no "I thought this was it".
Principle 3: Monitor in real time
During the peak you want to know: how many orders have been processed? Where is the delay? Which employee is stuck? With a real-time dashboard you can see this at any moment, without doing rounds through the warehouse.
Checklist: preparing your warehouse for seasonal peaks
Start these preparations at least 4 weeks before the expected peak:
4 weeks ahead
- Analyze last year: How many orders did you process per day during the peak? Which products sold out? Where did things go wrong?
- Order extra stock: Use last year's data to plan your purchasing. Factor in 10-20% growth
- Digitize your picking process: If you're still working on paper, this is the moment to switch. Better to test calmly now than under pressure later
2 weeks ahead
- Recruit and schedule temporary staff: How many extra hands do you need? Schedule them generously
- Check your stock locations: Are popular products easily accessible? Consider placing bestsellers closer to the packing table
- Test your systems: Process a test order from A to Z. Does everything work? Are all products linked to barcodes and locations?
1 week ahead
- Onboard temporary staff: Have them do a trial day with real orders under supervision. With order picking software this is a matter of minutes of instruction
- Set up your dashboard: Which metrics do you want to track during the peak? Set alerts for bottlenecks
- Communicate expectations: Discuss the schedule, the division of roles, and the procedures for problems with your team
During the peak
- Monitor daily: Check your dashboard for error rates and lead times. Intervene when things deviate
- Keep track of inventory: With real-time inventory management you immediately see which products are running out
- Evaluate and adjust: What's working? What isn't? Adjust where needed — don't wait until after the peak
The ROI of peak preparation
Suppose: during the peak you process 3,000 orders instead of the usual 500. With a 3% error rate (normal for paper-based picking under pressure), that's 90 errors. At €30 per error (return, new shipment, customer service):
€2,700 in avoidable costs — in a single month.
With barcode verification, the error rate drops to 0.3-0.5%. That's 9-15 errors instead of 90. Savings: more than €2,000 per peak.
After the peak: lessons for next year
The peak is also the best moment to collect data:
- Which products were the most popular? Order them earlier and in larger quantities next year
- On which days was it busiest? Schedule extra staff for those days
- Which employees performed best? Ask them back next season
- Where were the bottlenecks? Adjust your warehouse layout
With digital data, this analysis is a matter of minutes, not guesswork.
