Why your warehouse layout matters

The layout of your warehouse determines how quickly and accurately you can collect orders. A well-thought-out layout shortens walking times, reduces search time, and makes onboarding new employees easier. Yet many online stores start with a warehouse that has grown organically, where products sit wherever there happened to be space.

Step 1: Analyze your product assortment

Before you start reorganizing, it is important to analyze your assortment:

• ABC classification: Categorize your products based on picking frequency. A products are picked most often (often 20% of your products, accounting for 80% of picks). B products have an average frequency. C products are rarely picked.
• Dimensions and weight: Large and heavy products require different storage solutions than small, light items.
• Seasonal patterns: Some products only sell in large volumes during certain periods. Take this into account when placing them.

Step 2: Choose a location system

A clear location system is essential. Every product must have a fixed, identified spot. A commonly used system:

• Aisle - Rack - Level - Bin (e.g., A-03-2-05 = Aisle A, Rack 3, Level 2, Bin 5)

Make sure the location labels are physically visible on the racks. Consider placing QR codes at locations: employees can then scan the location to confirm they are in the right spot.

Step 3: Optimize product placement

With your ABC analysis and location system, you can optimize placement:

• A products: At eye level, close to the packing and shipping area. These are the products that are picked most often.
• B products: In easily accessible locations, but not necessarily in the best spots.
• C products: In less accessible locations (high, low, or further away).

Products that are often ordered together should preferably be placed close to each other.

Step 4: Set up a logical walking route

The walking route through the warehouse should be logical and predictable. Two commonly used patterns:

• S-route (serpentine): The employee walks back and forth through each aisle. Simple, works well in small warehouses.
• Return route: The employee enters an aisle and returns via the same side. Suitable when not all products are at the end of the aisle.

Step 5: Create a good packing station

The packing station is the end point of the picking process. Set it up with:

• Sufficient workspace
• Packaging materials within easy reach
• A printer for shipping labels (if needed)
• Good lighting

A tidy and well-organized packing station speeds up the process and reduces packing errors.

Step 6: Use digital support

A well-organized warehouse becomes even more effective with digital support. A digital picking system shows employees the exact location of each product and the optimal walking route, and offers scan verification to prevent errors. Thanks to digital guidance, new employees and temporary workers can work independently more quickly.

Common mistakes

• No fixed locations: If products don't have a fixed spot, searching becomes the norm. Assign every product a fixed location.
• Too much stock on the picking floor: Keep picking locations compact. Use separate bulk locations for replenishment stock.
• Not adjusting the layout: Your assortment changes. Periodically evaluate whether the placement is still correct based on current picking data.
• Poor lighting: Employees who can't read labels properly make more errors and work more slowly.
